GEO has been turning up in a lot of inboxes this year. It stands for generative engine optimization, and the pitch usually arrives with the suggestion that SEO is finished and this is what replaced it.
The category describes something real. What gets sold under the name is mostly the smaller half of it. The half that decides more is the one nobody is in a position to sell you.
What GEO is
Ask an assistant which companies do a particular thing. It does not run your question through a search engine and summarize whatever comes back. It decides first whether to search at all, since a great many questions are answered straight out of what the model already learned. When it does search, it writes its own queries rather than reusing yours, and those queries routinely contain brand names nobody mentioned to it.
GEO is the work of being one of those names, and of having pages good enough to be quoted once you are. Both are real jobs. They are not the same job, and most of the confusion around the term comes from selling them as though they were.
The two games
Researchers have taken to reading the network traffic these assistants generate rather than reading their answers. What shows up there is a process that splits cleanly in two.
Eligibility is being a name the model already carries. It comes from reviews, comparisons, press, analyst coverage, and the accumulated fact of being talked about by other people over a period of years. No setting on your website affects it. Nothing about it can be bought, installed, or configured, and it is earned at roughly the speed a reputation is earned anywhere else.
Citation is winning the mention once you are already on that list. This is the half where your own pages do the work: one consolidated page per question instead of five thin ones, the claim stated plainly near the top, and the facts in ordinary readable text rather than locked inside images, scripts, or PDFs.
The gap between the two is the part worth knowing about. In one teardown, brands the assistant had already written into its own queries were cited many times more often than brands it could only reach by going out and searching. That comes from one practitioner testing one account on one date, so the number itself should be read as directional. The two-game shape underneath it is what practitioners treat as the durable finding.
Which half gets sold
Almost everything sold under the name addresses the second one. Markup added to pages, files placed at the root of a site, content restructured for machine readability, packages written against AI ranking factors. So which game is on the invoice?
That last item deserves a plain sentence of its own. No assistant publishes a ranking score, and nothing anyone has found in their traffic exposes one. Anybody selling AI ranking factors is guessing, however confidently the deck is written.
The rest of that work has genuine value. It is the citation game, and the citation game is real. The difficulty is what it gets presented as. Sold as the way to make an AI recommend you, it promises the first game while delivering the second, and the second only begins paying once the first has been won. Flawless markup on a business the model has never heard of will still lose every answer to a competitor with a plainer site and ten years of other people writing about it.
Why the foundation still does the work
The citation half, read closely, turns out to be a description of a well-built website. Pages an automated reader can reach, content that is there before any script runs, one subject per page stated clearly in text. None of those are new requirements invented by AI, and a site that had them last year has them still.
Underneath sits a quieter finding. Writing edited for a human reader turns out to be more retrievable as well. The models were built to approximate the way people understand written language, so the edits that help a reader also reduce the ambiguity a machine has to resolve: specific wording instead of general, the effect stated rather than the justification behind it, one idea to a sentence. That is editing rather than technique, and both audiences are served by the same pass over the page.
What actually moves the first game
The answer is being known. It is slow, and it reads as unsatisfying in a year when everything adjacent to it is sold as a switch that can be flipped.
In practice it means the things that were always worth doing and never had a tidy name to be sold under: customers who write reviews without being chased for them, inclusion in the comparisons and roundups other people publish, and saying something in public that a journalist or an analyst finds worth quoting.
It also means a site that states your facts clearly enough that whoever writes about you gets them right. Their page is what the model reads long before it reads yours. Your site is not only competing to be quoted. It is the reference other people work from, and what they publish is what the model eventually learns.
One test
There is a single question that settles which of the two games you are actually playing, and answering it takes about a minute.
Open an assistant and ask it your own category question. Not your business name, which will always return something, but the question somebody would ask before they know who you are, phrased the way they would phrase it. Then read the names that come back. Is yours among them?
If it is, the first game is already going in your favor, and the citation work has something to build on. That is what makes markup and page structure worth doing rather than premature. If it is not, no amount of work on your website will put you there this quarter, and anybody who tells you otherwise is selling the second game with the first game’s promise attached.
